Developing people

You want this person to grow, and the usual advice does not land. Development grounded in what actually gives someone energy changes what you can say to them.

If you are not disciplined, you will never enjoy becoming it.

Development has been about closing gaps. Identify what someone is weak at, then train it away. It does not work, because the things that drain you do not stop draining you when you get better at them.

Development is reallocating time, not fixing a person

Talents are fixed. They do not change with training. What changes is how much of the week is spent activating the top rather than compensating in the bottom.

Releasing your potential means spending more time on work that activates your top talents.

The part that gets left out

Seeing your own biases

Your top talents shape what you notice and what you miss. A manager strong in Analysing will see the quiet thinker. A manager strong in Initiating will see who gets things started. Both are right. Both are incomplete.

Handling a strength

A talent at full volume stops being an asset. Problem Solver becomes the person who cannot let go of a problem already solved. Individualising becomes the person who cannot apply a rule consistently. The talent is not the problem; the volume is.

Overplay

The hardest development conversation is about something someone is good at. That they need to do less of the thing that defines them. It is counter-intuitive and it cannot be had without a shared language for what is happening.

Two people share a top talent for Problem Solver. One solves by pulling the thread until the whole picture changes. The other solves by narrowing to the one variable that moves. The talent is the same. How it plays is not.

How do I help @Maja take on more responsibility without overwhelming her?

Maja’s Responsible is genuinely high – she will take it on. The risk is that her Initiating is low, so she will carry what is given but struggle to start things on her own.

Give her the responsibility with the structure already in place.

Responsible means she will own it completely. Initiating at 32 means she needs the first step drawn, not the whole path – just the doorway.

Watch for overload, not pushback.

She will not say no. Responsible at 58 means she owns everything given to her, and she reads the room well enough to carry the worry along with it. The signal is quiet withdrawal, not complaint.

Check in at the two-week mark. If she has not asked a question by then, she is carrying more than she is saying.
